Abstract
El presente trabajo de suficiencia profesional tiene como objetivo proponer una mejora para reducir el costo de distribución del servicio de última milla regular en Lima Metropolitana, correspondiente a la vertical de negocio E-commerce de un operador logístico peruano. El diagnóstico evidenció que el flete promedio por pedido asciende a S/ 8.45, valor que supera en 125% el nivel requerido de S/ 3.75 para alcanzar el punto de equilibrio y ofrecer una tarifa competitiva, lo que genera un EBITDA negativo de S/ -289,602 (-28.53%) y compromete la sostenibilidad financiera de la vertical. Metodológicamente, el caso se analizó mediante el lienzo Canvas, la cadena de valor, el análisis PESTEL y las cinco fuerzas de Porter; la problemática se cuantificó con el estado de pérdidas y ganancias del 2024 y una simulación de Monte Carlo, y el esquema de costos se descompuso aplicando la función de costos de Gevaers et al. (2014). Como solución se propone reconfigurar la red logística mediante un esquema de inyección de pedidos hacia hubs de proveedores cercanos a la demanda, eliminando el tramo improductivo inicial de reparto. La evaluación económica, proyectada a cinco años, arroja un VAN positivo en todos los escenarios (entre S/ 380,151 y S/ 1,242,771), con recuperación de la inversión en el primer año y una probabilidad de VAN positivo del 100% en la simulación de riesgo. La propuesta reduce el flete al rango de S/ 3.56-4.69 y revierte el EBITDA a S/ 40,081 en el escenario base.
This professional sufficiency work aims to propose an improvement to reduce the distribution cost of the regular last-mile delivery service in Metropolitan Lima, within the E-commerce business vertical of a Peruvian logistics operator with more than fifty years in the market. The diagnosis showed that the average freight cost per order amounts to S/ 8.45, a figure 125% above the required level of S/ 3.75 needed to reach the break-even point and offer a competitive rate, resulting in a negative EBITDA of S/ -289,602 (-28.53%) that compromises the financial sustainability of the vertical. Methodologically, the case was analyzed using the Business Model Canvas, the value chain, the PESTEL analysis and Porter's five forces; the problem was quantified through the 2024 profit and loss statement and a Monte Carlo simulation, and the cost structure was broken down by applying the cost function of Gevaers et al. (2014). The proposed solution reconfigures the logistics network through an order-injection scheme toward supplier hubs located near demand, eliminating the initial unproductive delivery leg. The economic evaluation, projected over five years, yields a positive NPV in all scenarios (between S/ 380,151 and S/ 1,242,771), with payback in the first year and a 100% probability of a positive NPV in the risk simulation. The proposal reduces the freight cost to a range of S/ 3.56-4.69 and turns the EBITDA around to S/ 40,081 in the base scenario.
